1. Confessions of a Part-Time Writer: Structure, Pacing, Plot and Everything Else, Actually

I typically open any given manuscript I’m working on knowing one thing: I haven’t got much time to work on it.

Writing exists around that other time-consuming thing in my life: a full time job. And I love my job, so that’s OK by me.

But is does mean that when I come to work on a manuscript, I feel under pressure to do something Great with it. 

I jump right in. Maybe I re-read the last few paragraphs I wrote, maybe I just get on with it. Maybe I pick up an existing scene, maybe I write a new one. Maybe it’s planned, maybe it’s not.

Whilst I have usually planned the plot out, I have always been someone more comfortable with winging it than properly planning it.

And that’s fine, except that I was reading Candy Gourlay’s post from a few weeks ago and felt the need to try to do things a little differently.

Why don’t I plan more? Is it because it doesn’t work for me, or because in the limited time I have I prioritise the writing itself? Or is it – gulp – because I’ve never taken the time to learn how? 

In an odd turn of events, I currently have the time, and it’s coincided wonderfully with having the inclination. Sitting next to me on my desk: Story by Robert McKee, Writing Children’s Fiction by Yvonne Coppard and Linda Newbery (from whom I have already been lucky enough to glean pearls of wisdom and kindness generously gifted on an Arvon course), On Writing by Stephen King and Reading Like a Writer by Francine Prose.



Just as importantly I have surrounded myself by my favourite books, and have gone through each wondering for the first time why exactly they stick in my mind as favourites. Michelle Magorian's Goodnight Mister Tom and Elizabeth Wein's Code Name Verity for the depth of friendship invoked, Margo Lanagan's Tender Morsels and Bernard Beckett's August for their wondrous use of language, Amy Butler Greenfield's Chantress for its use of setting to reflect the characters perfectly – the list goes on.


Reading these books again and trying to break them down goes against instinct, but as Sarah Waters wrote in a 2010 Guardian article, “Read like mad. But try to do it analytically – which can be hard, because the better and more compelling a novel is, the less conscious you will be of its devices. It’s worth trying to figure those devices out, however: they might come in useful in your own work.” 

Diving head-first into learning how to write better, rather than spending the time writing the manuscript itself, feels somewhat intimidating, but cometh the time, cometh the writer. Probably.

2. What Comes Before Part Two: Best Character, Basic Action, Weakness and Choice

Hello again! A couple of weeks ago, I gave you the start to a worksheet I use for every new project to help fill out my premise, story world, and how I choose to tell your story. Now I’d like to elaborate further on that sheet and go into the beginnings of character.

Before you ever start outlining or even writing your draft, you have to know your characters. Some people do this by filling out a “twenty questions” for each character. Some start writing and discover their characters in the moment. I find that understanding the answers to the questions below (and questions I’ll highlight in the third part of this series in a couple weeks), helps me know what a character will do in any given situation. If I’m ever stumped over what a character might do in a moment, I consult my sheet.

So you’ve already determined your premise, story execution, story world, and story challenges. You probably already know who your main character is, but if you don’t, now is the time to decide who your best character is for telling the story. The girl who has lived for fifteen years in the kingdom dungeons? Or the prince who can’t get his life together? If there are multiple characters you want to tell the story through, now is the time to sort that out.

Once you’ve determined your best character, you’ll want to outline your basic action. This is the action that drives your main character throughout the entire story. Basic action is also informed by story execution – if you plan to use the Journey Principle (see last post), then chances are, your character’s basic action will involve moving toward a specific destination. Your character’s basic action for the entire book will be traveling toward the castle/the space ship/the other side of the US etc. Or, if the story takes place around a competition, then the basic action will be competing/preparing for competition. This might seem remedial, but in those moments when our stories get away from us, remembering what your character’s basic, primal action for this story is will make a world of difference.

Now, think about what taking that basic means for your character. Characters don’t just act without thought or reason – you have to give them motivation to take that action. And that involves weakness.

Character weakness can and should be an integral part of your actual story structure. It should propel your character’s personal journey, the basic action, and provide obstacles for him/her along the way. Weakness offers the potential for character change, which is a big part (maybe the biggest) of making a character and her story interesting.

So what is your character’s weakness? It could be that he or she is afraid to live their lives to the fullest because they lost a parent/friend/partner. Or, that he/she is sheltered and ignorant of the world around them – they have to overcome this fear or this lack of knowledge to actually begin the basic action.

Once you’ve identified the weakness and basic action, it’s important to consider who that character is at the end. What do they look like as a changed person? What does the basic action teach them about overcoming their weakness? Perhaps the sheltered person has taken a trip to a developing country and learned that there are lots of suffering people in the world. This character is now a changed person: he or she is no longer sheltered, and perhaps now they have a desire to help people.

The changed person is very satisfying for a reader. How many times have you seen a movie or watched a show and noticed that the character has little to no growth or change? And to be sure, change doesn’t have to translate into positive growth – change can mean someone becomes disillusioned, or cruel, or greedy. Take a look at Walter White in Breaking Bad – Everyone’s favorite teacher gets cancer and through genius and desperation becomes someone he always had the potential be – a virtual Scar Face.

All of this ties into the moral choice your character must make at the end, a choice that they can only make now that they are a changed person. The decision would have been easy to make (or non-existent) before they changed, but now that they have reached the end and learned so much and became a different person, the moral choice will be much harder to make. It’s a confluence of their old life and their new. For the sheltered person, it could mean going back to their country and living their life with a new perspective, and perhaps becoming a volunteer. Or, being offered a chance to stay in this new place and create more radical change. Neither is wrong – but do you think this character would have had a hard time making the choice before?

3. Midpoints: A Breakdown

A couple of months ago, I wrote a post about Inciting Incidents that seemed to be helpful for a lot of our readers at PubCrawl, and I’ve had a few requests to continue dissecting story beats. So I’ve decided to tackle the next one on my list: The Midpoint.

I am sort of making up my own story beats here, loosely cobbled together from Blake Snyder’s Save the Cat, K.M. Weiland’s website Helping Writers Become Authors, and our own PubCrawl alumna Janice Hardy’s Fiction University. I myself don’t actually adhere to story beats all that strictly when I’m drafting; I figure the beats out when I revise.

I know a lot of writers struggle with middles, but I’m actually not one of them. For me, the middle of the novel is simply an extension of the beginning, and in fact, I tend to think of my books more or less in halves: the beginning, and then the end. The point that delineates the beginning from the end is the midpoint.

First of all, let me say: there is no wrong way to write a novel. Write however works best for you. For me, my stories tend to naturally structure themselves into four acts, with three inflection points: Revelation (end of Act I), Realization (end of Act II), and Resolution (end of Act III). The Realization (end of Act II) generally tends to be my Midpoint.1

So what is the Midpoint, exactly? Why is it given such emphasis in all these story structure/plot books? I mean, a middle is just the boring bridge between the opening and the ending, right?

Personally, for me, the Midpoint is the moment of greatest change; in fact, I would argue it is the top of the mountain of your story arc. Everything builds up to it, and then everything unravels from it. The Midpoint is what the beginning of your novel is working towards and what the ending of your novel is working from. Because of this, I actually think the Midpoint of your novel is where your story reveals itself.

What do I mean by that? I mean that the sort of plot point/character development that is your Midpoint2 reveals the type of story you’re writing. The “point” of your book, as it were.

For example, in Pride & Prejudice, the Midpoint of the novel is when Darcy sends Lizzy a letter, explaining himself after she has turned down his offer of marriage. Until she reads his letter, Lizzy has been staunch in her prejudice against Mr. Darcy based on a bad first impression, despite mounting evidence to the contrary. Suddenly, she realizes she has interpreted all his actions incorrectly due to a mistaken pride in her own cleverness.

And there you have it, the entire point of Pride & Prejudice, as neatly summarized by the Midpoint.

The Midpoint is often referred to as a Midpoint Reversal, because there is often some sort of reversal of fortune or big twist or some other reveal that changes the entire context of the story (as in the case of Pride & Prejudice). However, not all Midpoints involve a reversal of some kind. For example, the Midpoint of Harry Potter and the Philosopher’s/Sorcerer’s Stone3 is when Harry discovers just what Hogwarts has been protecting: the eponymous stone itself. And there you have it: the point of the first Harry Potter book.

All stories, regardless of how they’re structured, have Midpoints. They may not fall in the exact middle of your book, but they are in that neighborhood nonetheless. Without them, you have a “sagging middle” and, I would argue, no actual point to your story.

  1. There are many, many, MANY ways to structure your novel. Traditionally, Western movies and screenplays are divided into three acts. Plays are often one or two acts. Tragedies can be five acts. Far Eastern narrative structure tends to fall into four acts.
  2. And to be honest, the Midpoint is the one of the few places in your manuscript where the plot point and character development should be the same thing.
  3. I HATE that the title was changed for the U.S. edition; it makes absolutely no sense to call it a “sorcerer’s stone” when a philosopher’s stone is a real thing.

4. What gives a book its bones, and soul? Jennie Nash, Author Accelerator, and a special offer

You’ve published eight books yourself. When did you begin to recognize, in your own work, the power of the authorial pause?

There has been a certain frantic-ness in my own work for a long time. I was one of those people who wanted to be published before I was 25, because I was restless for success. Each time I wrote another book I would think, “THIS is going to be my big breakthrough book!” I would set arbitrary and very ambitious deadlines for myself – like, “I have to finish this draft in three months.” That can sometimes be good for staying motivated, but if you never let the work breathe, or let yourself breathe, it’s hard to find your voice.  All that pushing and striving didn’t help me to become a better writer, in the end, or to find any wider success. In fact, it was one of the things that led me to my biggest publishing failure – my last novel, which did not sell. I was so frantic to get the book done and out there and sold, and my desperation was my undoing.

When I began coaching other writers, I often saw that same frantic energy, and I began to believe that it was the thing that was harming them the most. Rushing to begin, rushing to finish, rushing to publish – these were the biggest problems I was seeing.

I began to build into my coaching process systems for helping writers to slow down and to THINK. I came to believe that taking the time to be intentional was the most critical step for any writer in any project. 

It doesn’t mean you have to necessarily add time to the creative process; stopping to think actually savestime, in the end. I recently had a client complete a rough draft of a book in about six months of very intense work, but she was very intentional, and she followed the strategic process, and it worked out very well in the end. So pausing to be intentional doesn’t have to mean your process is slow.


We all think we know what some words mean. But maybe we don’t. How do you define structure? 

Oh my goodness, this is such a hard question, because structure is such a complex thing! While we might start out by saying structure is the shape of the work – how it unfolds in time, what territory it covers – that is only one small part of it, the surface part of it that we can see, and perhaps graph or outline. Structure is much bigger than that.  I think of it more like a writer’s intention for their story.

I recently heard Elizabeth Gilbert talk about creativity (because of her new book, Big Magic, which is an exploration of the creative process) and she said the most extraordinary thing about the beginning of that book idea. She said it took her awhile to start work on it because she didn’t know what the book was going to be. She knew that she would write about creativity, but she didn’t know HOW she would approach the subject. She said that she asked herself,  “Does this book want to be a self help, `ten steps to creativity’ book, or `I travel around and interview creative people’ book, or a novel, or an academic neurobiology of creativity book? I had to find out what this book wanted to be.”

That is, in many ways, a perfect explanation of structure – deciding what the idea in your head is going to be, how it’s going to exist in the world, what your intention is for the work. You can see very clearly that Gilbert couldn’t start writing, and couldn’t sketch out a graph for the work or a table of contents or anything representing physical structure and shape, until she knew what the book was going to BE.

Once you make that decision, you create a kind of ecosystem for the work to grow into. It now has certain parameters and limitations. It is going to follow certain conventions – or perhaps break those conventions. That is when you can start looking at how it’s going to do its job. For memoir and non-fiction, you can begin to ask what is going to be in the book and what is going to be left out, where it’s going to start and where it's going to end. For fiction, you can begin to think about who is going to tell the story, where they’re going to stand in time and how much time is going to unfold in the course of the story.


Voice? 

Voice, to me, is an understanding about who your narrator is and where she stands in time and what her agenda is – her point, her purpose, the reason she is speaking to us in these pages. Voice, in other words, is not just how the narrator sounds or how she (or he!) speaks. It’s all the things the narrator believes and cares about and fears. It’s everything that makes the narrator who she (or he! or it!) is.

Every book has a narrator, which is obvious in fiction, but in memoir and non-fiction, it’s slightly less obvious. In memoir, the narrator is YOU, of course, but is it you, the twelve year old? You, the thirty year old? You, the person who has justlearned the lessons the story is showing, or you the person who learned those lessons last year, or you the person who is experiencing those lessons as they unfold? You have to chose one narrative voice and stick with it.

If an author intrudes on the established voice, we can hear it. If a different “you” shows up in a memoir when you didn’t intend her to, we can sense it. These small gaps result in a breech of trust between the reader and the writer, and once you lose trust, you lose everything. That’s why establishing and maintaining a consistent voice is so key.

Tone? 

Tone is how the voice comes across to the reader, what the attitude or stance of the narrator is as she tells the tale or conveys the information. A book can have a desperate and angry tone, or a sad and melancholy tone, or a light and joyous tone. For the longest time, I didn’t want to read Gone Girl, even though it was all anyone could talk about, because I felt very uncomfortable with the tone of the book. It felt frightening to me, slippery, dark, not to be trusted – and I didn’t want to go to that place. I finally did read it – and of course my sense of the tone was precisely correct. That book had a very strong tone! 

Big Magic, which I just mentioned, has a very joyous, lighthearted tone. Gilbert talks about some dark things in the book, to be sure, but she does it in a way that is very safe, and ultimately uplifting. In many ways, that’s a triumph of her tone.

5. Why structure actually does matter, in memoir

This morning, on HuffPo, I'm reflecting on why structure actually does matter in memoir — how indeed it helps to define the form—to distinguish it from autobiography, essay, war reporting, journalism, because that distinction matters. I refer in the piece to some of my favorite memoirs and memoirists, though there are, of course, many more.

6. Essential considerations for leadership in policing (and beyond)

There are problems with defining the term ‘leadership’. Leadership often gets confused with the management function because, generally, managers are expected to exhibit some leadership qualities. In essence, leaders are instruments of change, responsible for laying plans both for the moment and for the medium and long-term futures. Managers are more concerned with executing plans on a daily basis, achieving objectives and producing results.

Top police leaders have a responsibility for deciding, implementing, monitoring, and completing the strategic plans necessary to meet the needs and demands of the public they serve. Their plans are then cascaded down through the police structure to those responsible for implementing them. Local commanders may also create their own plans to meet regional demands. The planner’s job is never finished: there is always a need to adapt and change existing measures to meet fresh circumstances.

Planning is a relatively mechanical process. However, the management of change is notoriously difficult. Some welcome change and the opportunities it brings; others do not because it upsets their equilibrium or places them at some perceived disadvantage. Mechanisms for promoting plans and dealing with concerns need to be put in place. Factual feedback and suggestions for improvement should be welcomed as they can greatly improve end results. When people contribute to plans they are more likely to support them because they have some ownership in them.

Those responsible for implementing top-level and local plans may do so conscientiously but arrangements rarely run smoothly and require the application of initiative and problem solving skills. Sergeants, inspectors, and other team leaders – and even constables acting alone – should be encouraged to help resolve difficulties as they arise. Further, change is ever present and can’t always be driven from the top. It’s important that police leaders and constables at operational and administrative levels should be stimulated to identify and bring about necessary changes – no matter how small – in their own spheres of operation, thus contributing to a vibrant leadership culture.

The application of first-class leadership skills is important: quality is greatly influenced by the styles leaders adopt and the ways in which they nurture individual talent. Leadership may not be the first thing recruits think of when joining the police. Nonetheless, constables are expected to show leadership on a daily basis in a variety of different, often testing situations.

Reflecting on my own career, I was originally exposed to an autocratic, overbearing organisation where rank dominated. However, the force did become much more sophisticated in its outlook as time progressed. As a sergeant, inspector, and chief inspector, my style was a mixture of autocratic and democratic, with a natural leaning towards democratic. Later, in the superintendent rank, I fully embraced the laissez-faire style, making full use of all three approaches. For example, at one time when standards were declining in the workplace I was autocratic in demanding that they should be re-asserted. When desired standards were achieved, I adopted a democratic style to discuss the way forward with my colleagues. When all was going well again, I became laissez-faire, allowing individuals to operate with only a light touch. The option to change style was never lost but the laissez-faire approach produced the best ever results I had enjoyed in the police.

Although I used these three styles, the labels they carry are limiting and do not reveal the whole picture. Real-life approaches are more nuanced and more imaginative than rigidly applying a particular leadership formula. Sometimes more than one style can be used at the same time: it is possible to be autocratic with a person who requires close supervision and laissez-faire with someone who is conscientious and over-performing. Today, leadership style is centred upon diversity, taking into account the unique richness of talent that each individual has to offer.

Individual effort and team work are critical to the fulfillment of police plans. To value and get the best out of officers and support staff, leaders need to do three things. First, they must ensure that there is no place for discrimination of any form in the police service. Discrimination can stunt personal and corporate growth and cause demotivation and even sickness. Second, they should seek to balance the work to be done with each individual’s motivators. Dueling workplace requirements with personal needs is likely to encourage people to willingly give of their best. Motivators vary from person to person although there are many common factors including opportunities for more challenging work and increased responsibility. Finally, leaders must keep individual skills at the highest possible level, including satisfying the needs of people with leadership potential. Formal training is useful but perhaps even more effective is the creation of an on-the-job, incremental coaching programme and mentoring system.

Police leaders need to create plans and persuade those they lead to both adopt them and see them through to a satisfactory conclusion. If plans are to succeed, change must be sensitively managed and leaders at all levels should be encouraged to use their initiative in overcoming implementation problems. Outside of the planning process, those self-same leaders should deal with all manner of problems that beset them on a daily basis so as to create a vibrant leadership culture. Plans are more liable to succeed if officers and support staff feel motivated and maintain the necessary competence to complete tasks.

8. Scenes: The Skeleton of a Novel

You’re a human being: you can stand up, sit down, or do a somersault. That’s because you have a skeleton that gives your soft tissue a structure.

Likewise, it’s important to give your novel a structure that will hold all the soft murmurings about characters, places and events. It begins with understanding the structure of a scene. First, let’s answer the question: do you have to write in scenes? No. There’s a continuum from those who write strictly in scenes to those who don’t. However, for beginning to intermediate writers, you’ll see more improvement in your writing if you move closer to the strictly writing in scenes end of that continuum. Early in a career, writers need discipline to add structure that may come more easily with experience.

External Action. A scene is a unit or section of a story that hangs together because of the action or event. Scenes are not internal, but external. Something must physically happen.

Something Changes. Something important must happen in a scene; after the scene is over, the situation must be different for the character’s lives. The definition of “important” and “different,” of course, will change with the genre, but still, we recognize that something important has created a difference.

Goal Oriented. The strongest scenes begin with a character wanting something and encountering difficulties in achieving his/her goal. The goal can change or develop over the course of a story, but it must be there.

Conflict. If your character wants something (Goal), and they have instant gratification (Result), that’s not a scene. Every Goal must meet with obstacles that prevent the character from achieving the goal. This is the basic promise of all fiction, that life will encounter problems that won’t be solved till the last page.

Beyond these requirement, strong scenes add a deeper structure. It’s not required, for those who only write loosely in scenes, but it helps.

Scenes can be divided into three or four sections: beginning, middle, turning point or pivot, ending.

Beginning: This sets up the situation, setting, characters and the goal.
Middle: Conflict piles on conflict as the goal gets farther and farther away.
Turning point/Pivot: Something happens to spin the story in a different direction. Scenes without a pivot are possible, but scenes WITH a pivot are more interesting.
Ending: What has changed?

Good Will Hunting: Bar Scene Analyzed

A good way to see the structure of a scene is to watch the “Bar Scene” from the movie, Good Will Hunting. If you can’t see this video, click here.

Beginning: Will and his friends enter the bar, choose a table, order a beer.
Goal: These “Southies” want to experience a Harvard Bar and maybe pick up a girl.

Middle: Chuckie goes over to check out a girl. But a Harvard man steps in to put him down.

Pivot point: Will takes over the conversation with his superior intellect.

Ending: Will meets the love interest. The conversation with the Harvard man is a win/lose: Will wins because he manages to make his point that a college education isn’t everything; however, listen carefully to the deeper conversation about class distinctions and you’ll see that Will still faces challenges.

Most - if not all - contemporary stories are modelled around Joseph Campbell's classic 'Hero's Journey', which he says represents ‘the pattern that lies behind every story ever told’. It’s a pattern that maps both outer journeys and inner, spiritual journeys.

Joseph Campbell created this mythic pathway by travelling the world collecting myths from primitive cultures. He discovered that all myths had certain sequences of actions, or stages, in common.
 
Typically, The Hero’s Journey follows the protagonist’s progress as he/she crosses the threshold from the known world into the unknown. The protagonist then faces various challenges and meets archetypal characters who perform specific roles. Typically, the hero confronts a dragon or the equivalent, and either dies or appears to die in order to be resurrected. He/she may then receive a gift, which they take back to the known world to benefit humanity.

Personally, I wouldn't advocate crafting your story according to a formula like this - but it's fascinating how (even without intending it) when a story 'works' it does seem to follow this pattern.
 
It can be helpful, therefore, to superimpose this pattern onto our stories at the first draft stage and ask ourselves the following questions:
  1. Have we established our protagonist in the 'ordinary world' before we turn their lives upside down and make them venture out into the 'unknown'?
  2. Does our protagonist need to meet a mentor - or gain wisdom from some other external source - in order to help them on their journey of transformation?
  3. What is the 'dragon' that our protagonist has to face? Is it something or someone outside themselves? Or might the dragon be their own internal 'demons'?
  4. Does our protagonist face their dragon and reach a point of 'death and rebirth' - which could mean that they have to face their worst fears, relinquish their strongest beliefs or greatest dreams - and change and evolve as a result?
  5. What is the 'gift' that they get? Is it knowledge, courage or something more concrete?
  6. Does their new insight or situation then allow them to overcome an old problem, or help somebody else?  
Finally, can you relate The Hero's Journey to your story? Or even to stories in your own life? Or is it possible to create a story that doesn't follow this pattern at all - but still works?

10. Organizing in time

Organizing and organizations have largely been seen as spatial constructs. Organizing has been seen as the connecting of individuals and technologies through various mechanisms, whereas organizations have been construed as semi-stable entities circumscribed by boundaries that separate them from their external environments. The spatial view enables us to appreciate the difference between Microsoft and Apple, between Manchester United and Liverpool, between a family and a firm, and between the government of Iraq and the government of France, as they are made up of different actors, exhibit different patterns of actions, pursue different strategies, and relate to different external stakeholders.

A spatial view is a powerful one, mainly by enabling correspondence. By looking at the pattern of the way that Manchester United plays their matches during a certain period of time, the team can be distinguished from its rivals. It also enables analysis of how it plays differently from how it has played during earlier times, which again may be held up against the results of the matches. When a certain team formation appears successful, it becomes associated with the wins and ascribed the manager who implemented the formation. The manager is then seen as the person who had the ability to conceive and implement the formation, which confers particular qualities upon him. Those qualities prevail until the results begin to degrade, in which case alternative ways are found to explain the limitations of the formation, as well the manager’s abilities to make it work. In order for this way of making sense, a line of separation is drawn between the manager and the team in order to make for a correspondence that explains the variation in results over time. The overall picture becomes a mosaic numerous little pieces, neatly arranged, make up a plausible story of wins and defeats. Although the overall picture may change, the pieces remain small self-contained pieces.

When they are moved around to make another picture, the new formation is seen as different and distinct from the previous one. It is seen at a different instant, and the state in which it is seen as assumed to prevail as a sort of averaged out state for the duration of the period associated with that state. The change is the difference between the images. To see a changing thing at two different instants and making the inferences based on the differences between the instants is what the French philosopher Henry Bergson referred to as a series of immobilities. What is seen is a succession of images, where each image represents a static situation. A problem with such a view is that it is an incomplete rendering of what actually takes place, because it tells little or nothing about actual movement that takes place. As Bergson pointed out, what characterizes movement is precisely that it cannot be divided into imaginary stops, because it is indivisible. On the contrary, it leaves us with what Alfred North Whitehead called ‘simple location’. Simple location conveys an image of a process consisting of inert matter moved along in a series of mysterious jumps. We see that the mosaic has changed, but we know nothing about the process of changing it.

Yet, organizing is a vibrant process in which each instant plays a role. It is an infinitely complex world of encounters, instants and events, all taking place in time. To better understand how organizing works as a process, the very notion of time needs to be given its due attention. Unfortunately, although time and space have been seen as constituting an interwoven continuum in physics for nearly a century, in the social sciences they have been kept apart in a sort of Newtonian conception of the world. A process orientation to time, on the other hand, treats time as the very essences from which experience is made. Rather than being seen as a Newtonian inert framework against which movement is measured, time takes the role of mattering. Time matters, not just in the sense of being important, but by shaping the matter at hand, such as football players, teams, and leagues.

It is in the flow of time that organisations carve out their temporal existence. It is this ‘carving out’ that provides them with a temporal sense of where they come from and where that may be heading. The ‘carving out’ is done in a state of constant suspension between past and future, and is enacted at many instants. Streams of acts, decisions, emails, tweets, chats and many other types instants make up the temporal mosaic of the organization and contribute towards its becoming in time. Thus the formation of the football team is not a static entity, but a living process of instantiations as the match is played. In this view the formation does not make the acts, but the acts make the formation. Such a view does not deny formation as a spatial image. During a match a specific formation may be pursued. What it does, is explain the work of sustaining the formation. It explains how the formation, rather than just existing as an inert template, is given life. It confers temporal direction upon the formation and invites questions about its past and possible future, in the moment it is being played out.

11. Wanted: No Change by Tracy Alexander

Penny Dolan’s post Wanted: One Technical Geek made me think of how the departure of my three teenagers over the next few years will affect my writing. I have a technical director in the shape of my husband, so there’ll be no service interruption on that front, but many other problems may arise.

Being current
I use words that label me as a teenager from the 70s and 80s.
Fab. Cool. Get off with. Pictures. Snakebite. Purdey. Bimbo. Sloane.
With no idea what bands, series, gameware and social media are ‘happening’, I lazily slot in One Direction and Gameboy, knowing that my hopelessly yesterday attempts will be crossed out, sometimes with a sarcastic comment, and Que Sera by Justice Crew and Xbox One popped in.

Plotting
Meal times are essential for solving problems with my plot, or lack of. I outline the issue and let the four heads around the table come up with the answer, for which I take credit. How well this works seems to be directly proportional to the number of brains involved. A decline is inevitable.

Writing for older audiences
My first four books were for ages 7-11. Uncannily, I had exactly that age range in my family. My two news books are YA. Uncannily, I have exactly that age range in my family. Does that mean my future will see me attempting an adult novel?

School visits
I take a dustbin of props on my school visits. Most of the props do not belong to me. I will lose my light-up skull, my night-vision goggles, the tardis and everyone’s favourite, Dangles the Monkey. I expect I will be allowed to keep the lime green fairy wings and the Harry Potterglasses.

Excuses
I cannot write full-time, and sometimes hardly at all, because I have all sorts of important jobs to do with the kids, like watching The Great British Bake-Off together, going to Costa for hot chocolate, and making banana muffins. When I do not have anyone to do these things with or for, will I have to spend more time in my study?

Structure
The school day provides a fixed hour to get up, a chunk of time when I have the house to myself, and a reason to cook a meal sometime around six. I am grateful for the routine because left to my own devices I can imagine lolling around in my pyjamas until late in the day and then writing in the dead of night, still wearing boots.

Company
If I’ve spent a good few hours in the study, I am desperate to talk to someone. This usually means I go to the local shops and talk to strangers. With less people to talk to in the house, the shopping trips and liaisons with strangers will increase.  This seems dangerous.

Encouragement
I moan about writing. When I moan, rather than telling me to shut up, my children say encouraging things.

Enough of the negatives.

In order to not end this post dreading what’s to come, I can see that all of the problems have potential upsides.

I may find writing in boots at three in the morning produces wonderful results.

I may, through my idle chats with fellow shoppers, find a friend, or a story . . .

I will, almost certainly, find new excuses like ice-skating, or trying out recipes from The Great British Bake-Off – that would certainly kill a few hours.

I may, take the plunge, and abandon my dustbin, because I have been doing the same thing for five years now and it’s probably time for a change. I can entertain without a tardis!

I won’t write for adults, because I don’t want to. And anyway, as Anna Wilson pointed out in her post Childish Things? "Booksellers now estimate that almost half of young adult books are being read by people who are over the age of 18,” so I’m there already.

There must be other people I know who might enjoy plotting in return for a meal.

And being current, well, there’s a novel set in the twenties that has been hovering . . .


There we are – I feel better now. Off to watch X Factor – with a child, obviously.

12. The ubiquity of structure

Everything in the natural world has structure – from the very small, like the carbon 60 molecule, to the very large such as mountains and indeed the whole Universe. Structure is the connecting of parts to make a whole – and it occurs at many different levels. Atoms have structure. Structures of atoms make molecules, structures of molecules make tissue and materials, structures of materials make organs and equipment and so on up a hierarchy of different levels as shown in the figure. Within this hierarchy of structure, man-made objects vary from the very small, like a silicon chip to the very large like a jumbo jet. Whereas natural structures have evolved over aeons, man-made structures have to be imagined, designed and built though our own efforts.

Many people, including much of the media, attribute this activity solely to architects. This is unfortunate because architects rely on engineers. Of course the responsibilities are close – it is a team effort. Architecture is the devising, designing, planning and supervising the making of something. Engineering is the turning of an idea into a reality – it is about conceiving, designing, constructing operating and eventually decommissioning something to fulfil a human need. The fact is that engineers play a critical creative role in making structural forms that function as required. They should be given at least equal credit.

Your personal structure is your bones and muscles – they give you form and shape and they function for you as well – for example bone marrow produces blood cells as well as lymphocytes to support your immune system. Your musculoskeletal system also includes all of your connecting tissue such as joints, ligaments and tendons which help you move around. On it are hung all of your other bits and pieces, such as your heart, brain, liver etc. Without structure you would just be a blob of jelly – structure supports who you are and how you function.

In a similar way the structure of a typical man-made structure, like a building, will have beams and columns together with all of the connecting material such as joints, slabs, welds and bolts which keep it together. On it are hung all of the other parts of the building such as the equipment for heating, lighting, communication and all of the furniture, fixtures and fittings. Without structure a building would just be a random pile of components – the function of structure is to support all the other functions of the building.

We can think of the form of a structure from two different points of view – I’ll call them architectural and functional. If you were a building, then the architect would decide your gender, what you look like, your body shape and appearance. However the architect would not decide what is necessary to make the various parts of your body function as they should – that is the job of various kinds of engineer. In other words the architectural form concerns the sense and use of space, functional occupancy by people, symbolism and relationship to setting. It can be decorative and sculptural. The role of an architect is to understand and fulfil the needs of a client for the ways in which a building is to be used and how it will look – its overall form, appearance and aesthetic effect. But the architects who design buildings are not engineers and rarely have the level of scientific knowledge required of professionally qualified engineers. So for example structural engineers must design a structural form that has the function of making a building stand up safely. Indeed engineering safety dominates the design of large structures such as sky-scrapers, bridges, sports stadia, dams, off-shore platforms, fairground rides, ships and aeroplanes.

So what happens when the best architectural form and the best structural form are different – which takes precedence?

Safety and functionality are important necessary requirements – but of course they aren’t sufficient. We need more than that and herein lies the issue. Functionality is often taken for granted, assumed and dismissed as not needing an artistic, creative input – requiring ‘mere’ technique and ‘known’ science. But that is a misreading of being innovative and creative – engineers often do breathtaking complex things that have never been done before. Scientific knowledge is necessary but not sufficient for inspirational engineering – many assumptions and assessments have to be made and there is no such thing as zero risk. Engineering requires practical wisdom.

Some argue that form should follow function – another way of saying that the ends determine the means. However the original meaning, by the American architect Louis Sullivan in 1896, was an expression of a natural law. He wrote ‘Whether it be the sweeping eagle in his flight or the open apple-blossom, the toiling work horse … form ever follows function, and this is the law …

The philosopher Ervin Laszlo pointed out the difference between form and function does not exist in natural structures. So nature shows us the way. Form and function should be in harmony. We should recognize that good architecture and good engineering are both an art requiring science – but aimed at different purposes. Their historical separation is unfortunate. If an architect specifies a structural form which (whether for artistic/aesthetic reasons or through incompetence) is unbuildable or unnecessarily expensive to build then the final outcome will be poor. The best and most successful projects are where the architects and engineers work together right from the start and given equal credit. At the most mundane level good structural design can leverage orders of magnitudes of savings in costs of construction.

Michel Virlogeux, the French structural engineer responsible for a number of big bridges including the Millau Viaduct in France, says that we design beautiful bridges when the flow of forces is logical. A good architect welcomes the engineering technical discipline to create form through structural art and intelligence and a good engineer welcomes architectural conceptual discipline to create form through aesthetic art and intelligence.

13. The W-Plot - Heather Dyer

I’ve always been an awful plotter. I write intuitively, going down dozens of blind alleys before (sometimes) finding my way out into the sun. I’ll admit, though, that once written, my stories do all follow the generally accepted 3-Act story structure.

But I never found looking at the 3-Act structure helpful while I was writing. That is, until I came across Mary Caroll Moore’s ‘W-plot’ structure.
 
Mary has written 13 books – most of them non-fiction – and, interestingly, the W-plot structure applies to both fiction and non-fiction. I’m using it myself now with books of both types. Mary has also published her own book called Your Book Starts Here: Create, Craft, and Sell Your First Novel, Memoir, or Nonfiction Book, available in print and on Kindle:

Mary’s W-plot structure is ingenious because it shows how the action in a story ascends or descends at different times. I interpret this as being the way a character is swept down by events on the descending leg of the W – then moves upwards with new purpose on the ascending stroke.
The W-plot structure also nicely illustrates how characters change their minds as a result of things that happen to them, and consequently change the trajectory of the plot. The two major ‘turning points’ are represented by the two bottom points of the W. These turning points occur in the 3-Act plot structure as well. However, it was never clear to me (due to the linear way that the 3-Act structure is usually presented) that the turning points are not so much a turning point in the action of the story but a turning point in the character’s own motivation. In other words, your characters can change their minds. 

Surprisingly – after five books – this came as a revelation to me. I knew that my characters needed to change and develop over the course of the story, but I had always been so concerned about knowing who my characters were and keeping them ‘in character’ that I had not given them enough freedom to do a complete about-turn and take the plot off in a new direction.
So, although I still write my first drafts intuitively (as, indeed, Mary Caroll Moore still advocates), I keep in mind the W-plot structure and ask myself what it would take to make a character change their mind at a turning point – and how it would affect things if they did.

14. Improve organizational well-being and prevent workplace abuse

What do we mean when talk about workplace health and well-being these days? How well are we doing in achieving it?

Traditionally, the notion of employee health and well-being was about protecting workers from hazards in the workplace and insuring physical safety. From this early focus on the physical safety and health of workers, the concept of workplace health evolved to include the protection and promotion of personal physical health and well-being. Corporate wellness programs emphasizing health promoting behaviors like smoking cessation, weight loss, exercise and nutrition, and management of chronic diseases like diabetes fall into this category.

More recently, the idea of employee health and well-being has evolved to include protection and promotion of the psychological safety of workers, the sustainability of the organization itself, and active participation in health promotion of the local community. The World Health Organization developed a definition of workplace health and well-being that includes all of these dimensions. Grounded in research, it defines a healthy workplace as: “one in which workers and managers collaborate to use a continual improvement process to protect and promote the health, safety and well-being of all workers and the sustainability of the workplace by considering the following, based on identified needs:

  • health and safety concerns in the physical work environment;
  • health, safety and well-being concerns in the psychosocial work environment, including organization of work and workplace culture;
  • personal health resources in the workplace; and
  • ways of participating in the community to improve the health of workers, their families and other members of the community.”


The World Health Organization’s is not the only definition of workplace health and well-being but it’s a good starting point for conversation.

Employee health and well-being, especially psychological and emotional health, could be faring a whole lot better than it is. To start with, the Gallup Organization, in its most recent worldwide survey of employee engagement found that only 29% of North American employees were engaged, and this low number represented the highest rate of engagement among all regions of the world surveyed. That leaves 70% of North American employees unmotivated and disconnected, to some degree or another, from their work and workplaces. Add to widespread lack of engagement the results of the 2014 Workplace Bullying Institute’s US workplace bullying survey indicating that 27% of Americans surveyed had personally experienced repeated mistreatment and abusive conduct at work and an additional 21% reported witnessing it. Especially from the perspective of psychological heath, well-being, and safety, the findings from these two recent surveys paint a gloomy picture and suggest that modern organizational life is in trouble.

A helpful way of improving psychological health, well-being, and safety in the workplace is through the implementation of guiding principles to make the organization more resistant to workplace bullying, mobbing, and abuse. These principles are values-driven, action-oriented, and structure-sensitive.

Guiding Principle #1: Place values like empathy, respect, and ethical communication at the center of organizational life.

  • Empathy is the lens through which co-workers, customers and people served, and complex situations are viewed. What does this situation mean for this person or these people? What is it like to be this co-worker, this manager, this customer, this patient, this student, this teacher, in this situation, and what can this organization do to improve the experiences for each of them? Such deep empathy guides problem assessment and solution-building. The design and innovation company, IDEO is a wonderful example of a company that is built around the value of active empathy.
  • Respect is the value that guides how we treat each other, acknowledge each other’s presence, and recognize each other’s contributions to fulfilling the organizational mission. Practicing respect also allows for embracing diversity and accepting differences. Some work futurists who want to embrace the power of diversity to push innovation and solution-building endorse moving away from consensus models toward dissensus models. In dissensus models, hidden, differing, or even critical perspectives about an organizational situation or challenge are actively sought and gathered. Dissensus models take outlier views into account, thereby including all viewpoints, thus avoiding some of the pitfalls of consensus-building and groupthink. While respect as a value is written into many organizational mission statements and codes of conduct, it is worth remembering what the cybernetician and organizational theorist, Stafford Beer, cautioned; namely, that a work system is what it does (not necessarily what it says it does). Whether respect is actually practiced as a value in an organization shows up in how people both talk about one another and act toward one another.
  • Ethical communication brings together the values of empathy and respect and is the single most important way of aligning these values with behavior to reduce and prevent mobbing, bullying, and other forms of workplace abuse. Ethical communication offers a map for how to talk with others when they are present and how to talk about them when they are not. Ethical communication in the workplace excludes gossip, backstabbing, shunning and ostracizing, applying pejorative labels about the personalities or personal lives of others, and shutting people out of critical information loops necessary to do their jobs. Ethical communication includes transparency and openness among all organizational members irrespective of rank. The late Michael White, a renowned narrative therapist, adhered to a principle of ethical communication in conducting therapy that, if applied within organizations, would go a long way toward reducing workplace abuse, mobbing, and bullying. The principle that White rigorously adhered to was only talking about clients in their absence as he would in their presence—no matter who the third party was or how influential or powerful. Imagine how different and how much psychologically safer organizational life would be if everyone in the organization adopted Michael White’s principle of ethical communication!


Guiding Principle #2: Keep an action orientation toward the mission, tasks, goals, projects, and purpose of the organization.

In other words, this principle is about doing the work of the organization at full throttle every day. The work of the organization is not the perpetuation of the organization despite appearances to the contrary in a number of cases. The work of the organization is to provide goods and services that benefit and please end-users while inspiring those involved in their creation and production. Workers who are inspired, active, and involved are much more likely to work with each other rather than against each other as happens in workplace bullying, mobbing, and abuse.

Guiding Principle #3: Pay attention to structure sensitivity and how the organizational structure impacts the productivity of the organization and well-being of its personnel.

Suggesting that organizations pay attention to their own structures and modify or change them when they no longer seem to serve either the end-users or organizational members might seem like a tall order. But it’s a tall order that’s catching on. Zappos, an online shoe and clothing store with over 1,500 employees, is abandoning hierarchy, bosses, and management as we have come to know it in favor of a non-hierarchical, distributed system of power called Holacracy. Other companies are already using the Holacracy model and still others are utilizing structures that rely on networks and self-organizing systems rather than on bureaucracy and hierarchy. Traditional hierarchical organizational structures rely on outdated methods of control that are authoritarian in nature, even when benignly so, and emphasize obedience, conformity, and punishment. Caring for the psychological health and well-being of employees and, indeed all organizational members, may in the final analysis include serious attention to organizational structure and the possibility of structural change. Such structural sensitivity and change may also be required to rid our workplaces of bullying and mobbing and their destructive effects on the individual and the organization.

The news about organizational life and about emotional and psychological well-being within organizations is not good. Creating organizations that are more humane and that are inviting and exciting places to spend so much of our time is worth our biggest thinking and our willingness to dare to make them better.

When we revise our work, it is often difficult to see past the polished prose that we’ve spent so much time burnishing to a high gloss. And that’s the problem. Can We Save the Tiger?

If you’ve been around this week, you know I’m in the midst of a self-directed study of structure in children’s nonfiction books. If you missed them, you might want to check out my previous two posts (here and here) on CAN WE SAVE THE TIGER?

The book is structured like a collage, a collection of several short narratives that are impressive alone but which together tell a deeper story. (I got into the nitty gritty yesterday.) There are other more subtle structures at work in this book, though, and I want to be sure to mention them before I finish my study.

Jenkins starts by exploring the ways humans have visibly changed the world, and then he leads us, animal-by-animal (snapshot-by-snapshot) to the less obvious but equally dangerous invisible change we humans are engineering: climate change. This progression from visible to invisible is logical and probably unnoticed by most casual readers. But it’s effective in that it adds another layer of movement—logical movement—to the piece.

There is also a subtle but palpable emotional arc from the opening question (Can we save the tiger?) to the author’s feeling that a world with “no tigers or elephants, or sawfishes or whooping cranes, or albatrosses or ground iguanas” would be a shame. Jenkins’ final address to the reader (“don’t you?”) takes this arc even one step further. Could any reader resist this gentle pull toward the only imaginable ending? Do I think such a world would be a shame? Why, yes. Yes, I do.

Finally, the design of a children’s book lends a physical dimension to its structure and can, therefore, support textual and thematic structures. There are elements of the design of this book that demonstrate this, I think. For example, font changes are used to great effect: a bold font is used to name animals, gently emphasizing each; a chalky font is used to alert readers to pauses between snapshots (or mini narrative); and a traditional font is used for all the rest. What’s more, transition pages gently underscore the collage structure by offering artistic interludes between each section of the book (or, to use the language I’ve been using in these posts, between each snapshot in Jenkins’ collage)… and they give the artist room to share her glorious studies of animals that, like tigers, partula snails, vultures, bison and kakapos, are in trouble.

I could do several more posts on the ways, beyond structure, that this book works for me. Jenkins’ voice, for example, is superb. (By addressing readers directly, he allows them in to the story and keeps them there.) His descriptions? Lovely. (Partula snails “so small that one of them could happily spend its whole life in a medium-sized bush.”) But it’s time for me to move on to the next book, I think. This study is all about structure.

Bottom line from me? CAN WE SAVE THE TIGER is an engaging exploration of a difficult topic, and I think the structure Jenkins chose to build it with is a big part of its success with readers.

Today I’m sharing some thoughts on the structure used by author Martin Jenkins in his picture book, CAN WE SAVE THE TIGER? (For a more detailed introduction to this plan, read yesterday’s post.)

The story Jenkins shares in CAN WE SAVE THE TIGER is a broad one: we humans are changing the planet and the animals that live here are paying the price. The menagerie of species considered endangered by human activities is overwhelming, so Jenkins separates them into five loose groups. Using a single high-impact example from each group, he then shares the extinction story in small doses, one endangered animal at a time. The resulting structure—a collage of sorts—brings readers to an unforgettable conclusion: losing species is unbearable and we must act.

Let’s look at this collage structure more closely, shall we? Here’s how I see it …

Snapshot 1: Animals that are running out of room. In other words, big animals, like the titular tiger. Jenkins’ voice throughout the book is lovely, and here, early on, we see how his choice to speak directly to the reader is effective:

“… if you were a poor farmer trying to make a living with a couple of cows and a few goats, you might not be too happy if you found there was a hungry tiger living nearby. And if you knew that someone might pay you more for a tiger skin and some bones than you could earn in three whole months of working in the fields, then you might find it very tempting to set a trap or two, even if you knew it was against the law.”

Of course the reader wants to save tigers. But the reader can also understand a poor farmer’s motives. With this carefully chosen first snapshot, the reader is hooked.

Snapshot 2: Animals that are endangered as a result of human-introduced predators. Here Jenkins shows us a tiny snail, a satisfying juxtaposition to the tiger and, I think, a subtle nod to the idea that endangered species run the gamut from BIG to SMALL (and, of course, everything in between; see the UGLY addition below). In his image of the partula snail, we see how the movement of species by humans can have unforeseen and unintended consequences for other species.

Snapshot 3: Animals that are impacted not by movement but by other human actions. Here we add to the idea of running the gamut: even UGLY animals, like vultures, are vulnerable. By now the reader is wondering if there are animals that aren’t endangered.

Snapshot 4: Animals that were nearly extinct but came back. The reader is ready for this bit of good news. Bison were forced to the edge of the extinction abyss by human actions, but we managed to pull them back from that edge in time. This snapshot is a much needed and well-timed picture of hope.

Snapshot 5: Animals that were nearly extinct, that we are trying to help, but which are still in trouble. Here Jenkins makes it clear there is still much to worry about. If we are lucky, as with the bison, we can reverse the damage of our bad habits. But sometimes we will act too late. It’s still not clear if we will be able to save the kakapo.

Each of these snapshots is actually a distinct story, a small narrative starring the animal in question and its plight. Arranged side-by-side, however, and with Vicky White’s art, the snapshots give readers a deeper and broader view of animal extinction on planet Earth. They build a perfect collage.

The effectiveness of such the collage structure, of course, is tied to the logic of its presentation. The order in which the individual images are presented to the reader must make sense, even if the reader only experiences that logic subconsciously. Jenkins shows us something big, moves on to something small, then adds something ugly, something hopeful, and something sobering. Another order of these images could, perhaps, build an effective collage. The point, however, is that there are certain orders that would not work at all … and Jenkins knew enough not to use them.

For example, starting with the kakapo, a squat and relatively unknown critter, is technically possible … but such an opening would have been much less compelling than the tiger opening. And Jenkins would have lost the lovely juxtaposition that so nicely relayed the breadth of the extinction problem. (That is, the big-small-and-everything-in-between gamut I mentioned earlier.) Starting with the tiger, an animal all readers will recognize and most will admire, gave the author a much stronger opening …  and plenty of room to transition into a second image.

Here’s something else that struck me about the collage structure: the importance of the order in which the snapshots were presented is very important, but it is not something I recognized on first reading the book. In fact, I didn’t give it a thought! On some subconscious level, the order worked for me, so, I sank into the book and enjoyed the read. The writer is the only one who needs to think the snapshot order logic through. If he does his job well, the structure will be invisible. Readers will read. Choose the wrong order, however, and readers are likely to stumble. I think Jenkins nailed it.

As I mentioned in a recent post, I’ve committed myself to a self-directed study of structure in children’s nonfiction. So, for several weeks now I’ve been re-reading some of my favorite titles and exploring their structures more deeply. What structure did the author choose to shape his or her story? In what ways does this structure work well for the piece? Are there ways that it doesn’t? And so on. Here are my not-so-short thoughts on structure in the brilliant picture book CAN WE SAVE THE TIGER?

First of all, after seeing that cover, how could one not pick up this book? Between the breathtaking drawing of a tiger and the irresistible challenge of saving it, I can’t imagine walking away. Can we save the tiger? Good gosh, I hope so. I truly, truly hope so. And before I dive into the structure, I have to dedicate at least one more word to the art. That word: magnificent. I’d read this book even if it had no text. I’d pore over Vicky White’s animal studies and I would weep for their suffering. I truly would. If you haven’t seen these drawings for yourself, you are missing out on something both beautiful and moving.

Of course, I’m a word girl, and so you won’t be surprised to hear that I think White’s art is, in fact, better for having been paired with the words of Martin Jenkins. Exploring the human-driven extinction of some of the world’s most beloved animals in a book for the elementary ages is not an easy task, but Jenkins is up to it. He tells the hard truth, but balances it with hope and invitation: we humans have made life on Earth hard for some animals, we can do better, you can help.

And guess what? Having studied the book more closely this week, I think it’s safe to say that Jenkins’ structural choices play a big role in how successfully these messages reach his readers.

24. The Many Layers of Structure and Design

layers_exampleI’ve spent the last two months talking all about classical design, alternative structures and plots, and designing principles! Hopefully you’ve seen that there are innumerable design possibilities at your fingertips. But as I walked us through this series, I’m sure a few of you read my posts and thought to yourself: Doesn’t that story fit into multiple types of structure? For example, as I explained that The Godfather uses a fairy-tale structure, you might have been thinking: But Ingrid, it also uses the mountain structure!

To which I’d say: You’re right!

Which brings me to my final point in this series: design and structure are layered. You won’t necessarily pick on design concept and be done.

In the film Memento, the designing principle uses a backwards structure to reflect short term memory. But it also has a goal-oriented plot and a mountain structure. Only the major structural beats are flipped.  If the story was told forward, what would be considered the inciting incident becomes the climax when it’s told backwards. Additionally, because the story revisits events of the past, again and again, you could also consider this movie to have a spiral structure.

Helen Frost’s novel Keesha’s House is also layered.  It’s told with eight protagonists as a portrait of a community and each chapter uses a wheel structure to unify the characters through a theme. But the structure of the whole novel still uses a mountain escalation as each chapter introduces new obstacles. It’s also a goal-oriented plot: to find a safe place to live.

Stories are layered. And you may find, like me, that the story you’re trying to tell doesn’t fit easily into a three act structure or the hero’s journey. Or maybe it does. And it’s okay if it does. Just make sure that’s a choice you’ve made because it’s right for your story.

Screenwriter Charlie Kaufman said in a lecture to the British Film Academy that “there’s no template for a screenplay, or there shouldn’t be. There are at least as many screenplay possibilities as there are people who write them.  Don’t let anyone tell you what a story is, what it needs to include or what form it must take.”

Only you know how to tell your story and only you know how to design it.
